Main idea

A committee's quality and its vice come from the same gesture. Inviting sales, support, finance, product and the field makes visible rationalities that don't surface on their own: the objections leadership doesn't hear, the irritants missing from the dashboards, the cost of every ambition, the dependencies invisible from marketing. That is what makes the discussion useful.

But giving everyone a place also amounts to guaranteeing each of them that they won't be, alone, the one who loses. As long as every rationality is listened to, none has yet been declared secondary. The committee makes it possible to hear without deciding, to acknowledge constraints without saying which ones will come second, and to produce a form of agreement before looking at what that agreement costs.

This isn't a malfunction to be fixed by better invitations: the protection is the exact reverse side of the representation.

Why it matters

This shifts the usual critique of committees. The problem isn't that there are too many participants, too many meetings or too many minutes; it is that representation, which is the committee's reason for being, mechanically produces shelter from the choice.

It also rules out the naive remedy — reducing the number of people in the room — which removes the quality along with the vice.

Nuances and limits

The protection is only a problem once the discussion has already surfaced a real incompatibility. On a subject still exploratory, listening without deciding is exactly what should be done.

And some committees do decide: when the mandate says who decides, representation no longer protects anyone from the moment of choice.
